Honest note: rules-based replenishment. Cash and time figures are vendor-published after a pandemic overstock period—your savings depend on starting inventory. Paths from Inventory Planner help.
Prerequisites
- Shopify (and Cin7 or another stock system if you use one) connected to Inventory Planner.
- Honest supplier lead times (including freight and QA)—the case used ~6 months for China.
- A days-of-cover target that you can afford to store.
Step-by-step setup
Step 1. Connect commerce + stock systems. Finish Shopify (and Cin7 if used) connections so on-hand and sales history are trustworthy.
Step 2. Set long lead times and days of cover. On Replenishment / variant settings, enter lead time (~180 days if that is real) and days of stock. When lead time is longer than cover, read Inventory Planner's guidance—you will order earlier and must accept some overlap; do not fake a 30-day lead time.
Step 3. Replenish by size/color. Filter Replenishment to the brand or supplier. Review recommendations at variant level (size/color), not only parent style, so you do not repeat the "wrong size pile" problem.
Step 4. Create POs from recommendations. Select variants → + New purchase order for [x] variants. Set expected arrival = create date + lead time (adjust if the factory gave a fixed window).
Step 5. Use overstock reporting to liquidate first. Before discounting bestsellers, run Inventory Planner overstock / excess views (or sort by high cover days) and clear wrong stock with targeted promos. Time discount buys so you do not reorder into a glut.
Step 6. Replace the old ritual. Retire the prior basic app/spreadsheet once two monthly cycles match what you expect physically.

What success looks like
A monthly ordering meeting finishes in hours. Cover days look intentional. Discounting starts with true excess, not guesses. Compare hours and stock value to your own baseline (the brand cited ~80% time cut and ~$120K less stock).
Common issues & fixes
- Recommendations huge: days of stock too high for your warehouse—or lead time newly corrected after being too low.
- Still stock out on heroes: variant-level filters hiding the risk SKUs—check replenish date alerts.
- PO dates wrong: edit expected arrival; synced POs may need edits in Cin7/Shopify source.
Optional: Maintenance
- After every factory update: revise lead times.
- Seasonal: lower days of stock before a known demand cliff (size-out of a season).
