Seasonal payroll without fixed fees
School activity program, 40–55 staff · $15–20K a year saved; onboarding under a minute
- Task
- run payroll, scheduling and team communication for a remote, seasonal staff without payroll expertise
- Result
- $15,000–$20,000 a year saved versus the previous payroll platform (fixed costs even when seasonal staff weren't working); onboarding per employee from 15–20 minutes to under a minute; weekly scheduling across all regions in under an hour; biweekly payroll for 40–55 remote employees in about 2 hours including review
- Tools
- Homebase (Payroll with automatic overtime, meal/rest break and split-shift premium calculations, departments and roles, Scheduling, Time Tracking, team messaging groups with read receipts, clock-in notifications); previously Zenefits
- Setup
- set up departments by geographic area and make each program a role inside them, so labor cost shows per program and district → deactivate seasonal staff over the summer and reactivate them when programs restart (per-employee pricing) → area managers build schedules for their regions
- the operations director reviews and publishes → create messaging groups by region and program
- read receipts show who has seen updates and clock-in notifications flag late arrivals → clock-ins feed timesheets, and Homebase calculates California overtime, break penalties and split-shift premiums automatically → review timesheets and run payroll every two weeks

> Cost: Paid. Homebase plans run $30 (Essentials), $70 (Plus) or $120 (All-in-One) per location per month, and payroll is an add-on at $49 a month plus $6 per employee paid ($29 for teams up to 5). Basic is free only for one location and up to 10 employees.
Honest note: Rules, not AI. This is a vendor customer story (Homebase), so every figure is vendor-reported. The measured items are onboarding time per employee (15 to 20 minutes down to under 1), scheduling under an hour a week, and payroll for 40 to 55 people in about 2 hours every two weeks including review. The $15,000 to $20,000 yearly saving compares Homebase with an unnamed earlier platform that charged fixed fees in the summer, so your saving depends on what you pay now; Homebase payroll is billed only for people paid in a run. Labor-law flag: Homebase can calculate California overtime, missed-break pay and flag split shifts, but the premium rules are yours to confirm; check them with the state labor agency or a payroll adviser, especially for school-site work, split shifts and seasonal rehires. Homebase files taxes only for payrolls run after you switch, so your previous provider stays responsible for earlier filings.
Prerequisites
- A Homebase account on Plus (departments, publishing by department) with the Payroll add-on. Homebase: Basic is free for 1 location and up to 10 employees; Essentials $30, Plus $70, All-in-One $120 per location per month; payroll is an add-on at $49/month plus $6 per employee paid.
- A list of areas (regions or districts) and the programs you run in each.
- At least one area manager per region, with Manager access, who will build that region's schedule.
- Each employee's email or mobile number, wage and role, and your pay schedule.
Step-by-step setup
Step 1. Build departments and roles. In Homebase go to Team → Departments/Roles and create one department per area (the story used geographic areas), then add each program as a role inside it (Homebase's "How to Set Up Department & Roles"). That is what lets the labor reports show cost per program and district. Assign a Manager to each department, then turn on Settings → Scheduling → Alerts & Permissions → Allow managers to build and publish schedules for their assigned departments only. The story had area managers schedule their regions with the operations director reviewing and publishing; the per-department publish setting is how to approximate that.
Step 2. Onboard staff and deactivate off-season. Add each person on the roster and select Send a New Hire Onboarding packet; the employee gets an invite email and completes the W-4, state forms, I-9 selections and direct deposit in the app or a browser (Homebase's "New Hire Onboarding & Document Storage"). In the off-season set people to Inactive so they stop being scheduled; Homebase says inactive roster members add no charge and payroll is billed only for people paid in a run. To bring someone back, Team → Roster → turn on Show Terminated → open them → Access, Roles & Wages → Include this location in payroll.
Step 3. Messaging groups. In the mobile app open Messages, tap the new-message icon, choose the location, then pick a preset group or individuals; selecting more than one person creates a group chat. Make one group per region and per program. Read receipts and unread counts are on paid plans.
Step 4. Schedule, then review time cards. Area managers build their schedules at Shifts → Schedule (hover a cell, click +, Add Shift). When it is ready click Publish (top right), choose who is notified, and click Publish. Before payroll go to Timesheets → Daily Review, fix anything under Needs review (missed clock-outs, unscheduled shifts, no-shows, missing mandatory breaks), then run payroll.
Step 5. California pay rules. For a California location, turn on missed-break pay at Settings → Time Tracking → Breaks & Compliance (Homebase awards one hour of pay for a missed meal break and one for a missed rest break, recalculated if you edit a time card). Then Start Payroll, check Hours & Time Off, add anything under Other Earnings → +Add, review Net Pay, and submit on Review & Submit before the deadline.
Homebase has no official connector that I could verify (a third-party MCP server exists, but it is not Homebase's own), so the steps below are done by hand in Homebase.
What success looks like
You can open one employee's pay line and see regular hours, overtime and any break pay worked out without a spreadsheet, a new hire finishes the onboarding packet on a phone in a few minutes, and the labor reports break cost down by department and role. The story's savings came after about three years of use, so compare your own payroll cost and hours before and after.
Common issues & fixes
- A manager sees every department: check their access level under their team profile and the department-only publishing setting.
- An employee is missing from payroll: reactivate them and select Include this location in payroll (see Step 2).
- Big overtime from a missed clock-out: fix it in Daily Review before running payroll; a forgotten clock-out can show as a very long day.
- Premiums look wrong: Homebase flags split shifts but you should confirm what is owed under the state rule.
Optional: Maintenance
- Each term: deactivate seasonal staff who left and reactivate returning ones.
- Each pay period: clear Needs review before starting payroll.
- Twice a year: review labor cost by program and decide which programs to change.
